Fractional CTO Cost

CTO as a Service Cost in India (2026)

A fractional CTO is bought in days per month, and the value depends entirely on what those days are spent on. Used for architecture and hiring decisions, a retainer prevents expensive mistakes; used as an extra developer, it is an expensive way to write code.

CTO as a Service Cost

The right buyer is a founder or business owner making technical decisions without technical depth: choosing a stack, hiring a first engineer, reviewing an agency, or preparing for due diligence. The retainer buys judgement, not hours.

CTO as a service cost by retainer in 2026

Pricing is usually a monthly retainer for a fixed number of days, with additional days billed separately.

Additional days typically cost Rs 25,000 to Rs 45,000 each. A short due-diligence or architecture review is often quoted as a fixed engagement instead.

Days per month and what fits in them
01
One to two days. Monthly review, architecture decisions, hiring interviews and vendor calls.
02
Three to five days. Above plus roadmap ownership, sprint input and code review sampling.
03
Six to eight days. Weekly presence, direct management of leads, incident review.
04
Ten to twelve days. Effectively a part-time executive, usually a bridge before a full-time hire.
05
Documentation. Decisions and rationale should be written, or the value leaves when the retainer ends.
06
Availability. Response between retainer days is usually limited to urgent matters and should be defined.
Where fractional leadership stops

A fractional CTO does not run a delivery team day to day, does not replace a product manager and cannot be accountable for uptime without a support contract behind them. Attempting all three produces a retainer that is busy and a team that is still unmanaged.

The boundary is best drawn as decision rights: what this person decides, what they recommend and what they merely review. Written down, it prevents the retainer from becoming an expensive approval queue.

Handover to a full-time hire

The usual path is twelve to twenty-four months of fractional leadership while the business grows to the point where a full-time CTO is justified. The handover works when architecture notes, hiring scorecards and vendor evaluations already exist as documents.

Without that record, the incoming CTO spends three months rediscovering decisions, and the business pays twice for the same judgement.

Use the retainer for decisions, not delivery

Every day spent coding is a day not spent on architecture, hiring or vendor review. Where delivery is needed, buy it separately and keep the leadership role clean.

Ask for written architecture notes

One page per significant decision, with the options considered. The notes are the actual deliverable, because they are what survives the engagement.

Questions for a fractional CTO

Ask which decisions they will own. Ask how they will work with your existing agency. Ask what a full-time replacement should look like and when.

Send the stage of the product and the decision backlog

Write to [email protected] with what you are building, the decisions waiting and whether an agency or team is already involved, or send the same on WhatsApp. The backlog decides the days per month.

Frequently Asked Questions
Retainers run Rs 40,000 to Rs 1,00,000 a month for one to two days, and Rs 2,00,000 to Rs 5,00,000 for six to twelve days. Additional days typically cost Rs 25,000 to Rs 45,000 each.
For one to five days a month, clearly. A full-time CTO carries salary, equity, recruitment and a long notice period. Above about ten days a month, the annual cost approaches a full-time hire without the same commitment.
The agreed days, architecture and hiring input, vendor and agency review, roadmap guidance and written decision notes. Delivery work, on-call support and team management are usually outside the retainer.
One to two days suits a founder making occasional technical decisions. Three to five days suits a business running an agency or a small team. Six or more usually means you need a full-time hire soon.
Chooses and defends architecture, runs technical hiring, reviews vendor proposals, sets engineering practice and translates business plans into technical sequence. The output is decisions and documents rather than code.
Partly, if the retainer includes enough days. Day-to-day management usually needs someone present more often, so most engagements pair a fractional CTO with an internal lead.
Twelve to twenty-four months is typical, ending when a full-time hire is justified. Shorter engagements work well for a specific decision such as a platform choice or due diligence.
Usually monthly for a fixed number of days, with unused days either carrying forward for a month or lapsing. That clause matters and should be agreed before signing.
You should keep the decision records, architecture notes and hiring material. A handover meeting with the incoming CTO is worth writing into the contract rather than assuming.
