Cloud quotes are difficult to compare because one is for moving servers and another is for building the environment those servers will live in. Both are called migration. Only one of them includes the part that decides whether month two is calm.
The table, by project shape
Figures are our fees. Platform usage is billed by the provider in your own account and is not part of these numbers.
| What is being done | Cost | Typical weeks |
|---|---|---|
| Single-role server setup | Rs 25,000 - Rs 60,000 | 1-2 |
| Azure single-environment setup | from Rs 49,999 | 2-3 |
| Cost optimisation audit | Rs 50,000 - Rs 1,50,000 | 2-3 |
| Migration assessment and plan | Rs 75,000 - Rs 2,50,000 | 3-4 |
| AWS landing zone and accounts | Rs 1,25,000 - Rs 4,00,000 | 4-8 |
| Small estate, up to ten servers | Rs 1,50,000 - Rs 5,00,000 | 4-8 |
| Mid estate, ten to forty servers with databases | Rs 5,00,000 - Rs 15,00,000 | 8-16 |
| Large or regulated estate with refactoring | Rs 15,00,000 - Rs 40,00,000 | 12-30 |
The jump between the fifth and sixth row is the honest one. Everything above the landing zone is preparation; everything below it is the move itself.
The part that is usually missing from a quote
A landing zone is the structure a cloud account needs before anything useful can run in it: separate accounts for production and non-production, network ranges that do not overlap, identity and access rules, logging, backups and a billing boundary that someone can read.
Skip it and the migration still succeeds. Then, six months later, nobody can tell which department spent the money, two environments share a network range, and the audit finds no record of who changed a security group.
Ask any migration quote one question: does this include the account structure, or only the server move? If the answer is the second, the first will be a separate project later at a higher price.
What changes between providers
The work is largely the same shape. The differences that affect cost are narrower than the marketing suggests.
AWS rewards preparation. Landing zones, account structures and well-architected reviews are mature, which means more of the budget goes into design and less into workarounds.
Azure fits organisations already committed to Microsoft identity and licensing, where the directory and the subscription model are half the migration.
Google Cloud is usually chosen for data and analytics workloads rather than for lift-and-shift, which changes the shape of the project more than the price.
DigitalOcean and smaller providers are cheaper to run and simpler to operate, and they suit small estates where the landing-zone overhead is not justified.
The provider choice moves the running cost far more than the migration fee.
Why per-server pricing misleads
Per-server figures look comparable and are not. A stateless web server is a copy, a test and a cutover. A database server is a maintenance window, a replication check and a rollback plan. An old application server is often a rebuild, because the runtime it needs is no longer supported.
A quote that prices everything per server is either overcharging the easy ones or undercharging the hard ones. Expect per-server rates from Rs 25,000 to Rs 75,000 and per-database rates from Rs 60,000 to Rs 2,50,000, then check which of your servers is which before multiplying.
What to keep in your own name
The provider account, the billing relationship and the domain. Always.
A migration that leaves those with the vendor creates a hostage situation that is expensive to unwind and easy to avoid. Ask for the account to be created in your name before work starts, with the vendor given delegated access that can be revoked.
FAQ
Can we migrate without a landing zone? Yes, and many small estates do. It is defensible below about ten servers if the account is clean, tagged and backed up. Above that, it becomes a debt.
How long does a small migration take? Four to eight weeks for up to ten servers, assuming the assessment finds no unsupported runtime.
Do you charge separately for the assessment? Yes, and it is worth having even if you migrate elsewhere. It produces the inventory and dependency map every later quote depends on.
Is it cheaper to rebuild than to migrate? Sometimes. A rebuild is usually cheaper per server and far more expensive overall, because it also rebuilds everything the old system did quietly.
What do the provider migration tools actually do? They reduce the mechanical work and do nothing about the decisions: what moves, in what order, and what is switched off instead.
