How AI invoice extraction works, where it still fails, and how to design a validation step that keeps your books clean.

Invoice processing looks like a perfect AI use case: repetitive, high volume and easy to measure. It is also where teams underestimate the validation work.

Extraction is the easy part. Matching, checking and posting are what keep the books correct.

For the inventory side, see Qentro inventory management. For the build side, see custom software development.

The pipeline

StageWhat happensAutomation level
IngestEmail, scan, PDF or imageHigh
ExtractHeader fields and line itemsHigh, with review
ValidateTotals, tax, vendor, duplicatesHigh, rules-based
MatchPurchase order or GRNMedium
ApproveHuman or policyLow for exceptions
PostAccounting or ERP entryHigh after approval

The failure points are almost never in extraction. They are in matching and exception handling.

What to extract

Header fields:

  • Vendor name and GSTIN.
  • Invoice number and date.
  • Currency and total.
  • Tax amount and tax rate.
  • Purchase order reference, if present.

Line items:

  • Description.
  • Quantity.
  • Unit price.
  • Line total.
  • Tax rate per line.

The more line-level detail you require, the higher the review rate. Decide what you actually post, not what would be nice to have.

Validation rules that catch most errors

  1. Totals add up. Line items plus tax equal the invoice total.
  2. Tax is consistent. The rate matches the category and the vendor.
  3. GSTIN is valid. Format check plus a lookup against your vendor master.
  4. Invoice number is unique. Reject duplicates.
  5. Date is in range. Reject future dates and stale invoices.
  6. PO match. Quantity and price within tolerance.
  7. Vendor bank details match. Any change needs human approval.

These rules catch more problems than a better model will.

Where AI still fails

  • Multi-page invoices where line items continue across pages.
  • Handwritten corrections and stamps.
  • Blurred or skewed scans from mobile photos.
  • Credit notes and debit notes, which look like invoices.
  • Multi-currency invoices with exchange rates.
  • Composite tax rates across items.
  • Vendors with similar names but different GSTINs.

Design for these explicitly. A model that is 95% accurate on clean PDFs can drop sharply on phone photos.

Human review thresholds

Do not review everything. Review by risk:

ConditionAction
Total above a thresholdHuman approval
Low confidence on any required fieldHuman review
New vendorHuman review
Bank details changedHuman approval
PO mismatchException queue
Duplicate suspectedBlock and review

The rest can post automatically. This keeps the team focused on the invoices that matter.

Batch versus real time

Most invoice processing is batch. Run extraction in a nightly job on batch pricing where available, then post in the morning. Real-time processing is only needed when a payment or delivery depends on it.

A cost comparison

Take 5,000 invoices a month, 2,000 tokens of input and 300 tokens of output each.

ApproachMonthly model cost
Flagship at $10 / $5010M × $10 + 1.5M × $50 = $175
Cheap model at $0.75 / $3.7510M × $0.75 + 1.5M × $3.75 = $13.13

The model cost is small either way. The real cost is the review time and the accounting errors. Optimise the process, not just the token price.

Accuracy you should expect

On clean, digital PDFs, well-designed extraction can be very accurate. On scans, photos and unusual layouts, expect more exceptions.

Measure by field, not overall. Vendor name, total and invoice number matter more than a perfectly extracted line description.

A rollout plan

  1. Collect 100 real invoices, including bad scans.
  2. Define the fields you will post.
  3. Run extraction and measure accuracy per field.
  4. Add validation rules before adding model upgrades.
  5. Start with a review-all phase, then reduce.
  6. Track exception rate weekly.

FAQ

Can AI read handwritten invoices?

Sometimes, but accuracy is much lower. Send those to human review.

Do I still need OCR?

Modern multimodal models can read documents directly, but OCR plus extraction can be more predictable for structured forms. Test both.

How accurate is AI invoice extraction?

On clean PDFs it can be high. On photos and unusual layouts, expect a meaningful exception rate. Measure on your own documents.

Should I post entries automatically?

Only below a value threshold and after validation. Higher-value invoices should have human approval.
